Waiting for production
The company lost a year chasing the wrong manufacturing problem.
The situation
I spoke recently with a founder building a consumer audio hardware product. The founder shared this story because they thought other hardware founders in the network might learn from it.
The company had spent months working through tooling with a manufacturing partner in China. The factory came recommended through the engineering team, the tooling process itself was progressing reasonably well, and everyone believed they were moving toward production.
At the same time, the company was fundraising, preparing marketing plans, and hiring around an expected launch timeline.
The founder described waking up most mornings waiting for overnight manufacturing updates from the factory: one issue fixed, another issue discovered.
The plan
The original plan felt straightforward - finish tooling, move into assembly validation, launch the product, then scale manufacturing from there.
The product itself used a different assembly process than most comparable products in the category. The engineering team had intentionally left some flexibility in the manufacturing documentation because the factory said they preferred room to apply their own methods during assembly.
At the time, that seemed reasonable. Meanwhile, the rest of the business kept organizing around the assumption that launch was close - a CMO had been hired, investors expected an upcoming launch, and customers were waiting for availability.
The expectation was that manufacturing readiness was mostly a matter of working through the remaining issues.
Where uncertainty remained
One of the more interesting parts of the conversation was how long it took for the problem to become visible.
For months, the situation looked like a normal manufacturing debugging process - small fixes, assembly adjustments, communication back and forth between engineering and the factory.
Beneath the surface, the assembly process itself was still being interpreted differently by different teams.
The founder said every production attempt felt close enough that it became difficult to step back and reconsider whether the process was stable.
At one point, they started questioning whether the product itself had become too complicated to manufacture reliably.
What needed to be proven first
Eventually the company moved manufacturing back to the UK.
The new manufacturing team pushed for much tighter assembly documentation before continuing production.
According to the founder, the revised documentation ended up looking completely different from the original manufacturing package.
Once the process became more constrained and less open to interpretation, the next batches worked.
The pattern
This kind of situation comes up fairly often in hardware.
A company starts organizing around manufacturing timelines while parts of the production process are still being interpreted differently across engineering and manufacturing teams.
At the same time, fundraising, hiring, launch planning, and customer conversations keep moving forward.
Momentum around the company can start making the manufacturing process feel more stable than it is.

If you’re preparing for early manufacturing, it can be useful to step back and ask whether the process itself is fully repeatable yet - or whether some part of it still depends on interpretation between teams.
In many cases, tightening the process definition earlier ends up reducing more downstream risk than accelerating production timelines.
